How to Build a Sales Team After You Raise

A round does not buy you a market, it buys you time. Here is how to spend it building a sales team that produces revenue instead of burning the raise.

The post-raise trap

The board wants growth, so the instinct is to hire fast: a handful of reps, maybe an SDR team, and go. Then two quarters pass, the reps are busy, the pipeline looks full, and almost nothing closes. The money went out, the revenue did not come in. The round did not fail you. Hiring a team before you had a motion did.

The order that works

  • Lock the motion first: who buys, why, the message, and the repeatable path from first call to signed
  • Prove it with a few deals a non-founder can close, not just you
  • Hire a sales leader, or a fractional one, before you scale the headcount
  • Then add reps against a motion that already works, so they ramp on a system instead of guessing
  • Build the forecast and pipeline discipline before you are reporting on it to a board

Where the money actually burns

Founders burn the round in predictable places: reps hired with no leader above them, an SDR team feeding a funnel nobody qualified, discounts given to force early wins that set a bad price, and a forecast built on hope. Each one feels like progress and each one costs you a quarter you cannot get back.

How I help post-raise

I come in as a fractional CRO, build the motion, hire and train the team against it, and own the number while it ramps, so you are not betting the round on a full-time hire who takes months to find and may not fit. You get senior leadership now, at a fraction of a full CRO cost, exactly when the pressure to grow is highest.

Common questions

Should I hire reps right after raising?

Not first. Reps hired before you have a repeatable motion and a leader to run it are the most common way founders burn a round. Lock the motion, prove it, add the leader, then scale reps against it.

Full-time CRO or fractional after a raise?

Fractional is often right straight after a raise: you get senior leadership immediately, build the motion and the team, and avoid betting the round on a months-long full-time search. Move to full-time once the function justifies the salary.

How fast should the team be producing?

You should have a documented motion and a real forecast within the first two weeks, with reps ramping on it over the following weeks, rather than a team that looks busy for two quarters with nothing closing.
