A $77K/month sales team hit ONLY 20% of the forecast. Here's what actually fixed it.

Hiring & TeamsRevenue LeadershipB2B Sales

A founder hired me to figure out why his sales team was missing the forecast by 80%.

The math was simple. Monthly cost of the revenue team: 4 SDRs, 6 AEs, 1 manager, 1 VP Sales. Expected forecast around $1.1M per month, roughly $13M ARR. Reality at month 4: $500K total. About 20% of plan.

He couldn't get a straight answer beyond "fire the VP Sales," which he'd already considered. So he brought me in to actually figure it out.

I spoke to every person on the revenue team. Marketing, SDRs, AEs, manager, VP. The diagnosis took 3 days. No surprises:

  1. No training of any kind had ever happened

  2. No written assets. No playbooks. No battlecards. No objection libraries.

  3. No process. Reps couldn't tell you what they were doing for the next hour, or why.

  4. On live calls and emails, no consistent way to handle objections. Each rep was improvising.

  5. No competitor awareness. When prospects mentioned alternatives, reps had no idea how to position against them.

So I did the standard repair playbook. Built the assets. Ran the trainings. Wrote the battlecards. Coached every rep weekly.

It failed inside 2 weeks. Training evaporated. Daily habits couldn't be enforced. We fired the worst 2 reps, the new hires showed the same patterns 30 days in.

Here's what I missed for too long. Training doesn't fail because the training is bad. It fails because the moment of decision (a live objection, a prospect's reply, the next sentence to write) happens 4 hours after the training, when the rep is under pressure and reaches for whatever they remember. Which is nothing.

You can't fix that with more training. You can't fix it with playbooks sitting in a Google Drive nobody opens.

The help has to live inside the workflow, surfaced in the moment.

So I built tools. Not training. Not process docs. Tools the reps actually used in real time, every call, every email.Within 30 days, the worst-performing SDR booked her first deal in months. AE close rate moved from low double-digits to roughly 30%. SDRs went from under 1 meeting/day to 3-4 booked daily.

Same people. Same product. Same market. Different infrastructure.

I've now built that same toolkit into a product. 10 daily instruments designed to surface the right move in the moment of decision, not in a binder. Built for B2B sales teams between 2 and 30 reps.
